Where Should Your AI Actually Live?

What happens when every app in your stack has its own AI?

You’ve got Copilot because you’re a Microsoft shop. Rovo turned up on top of Jira and Confluence. A couple of teams went and got Claude on their own, and your work management platform just shipped its own AI too. Nobody decided this. It accumulated, and now every tool meters separately, none of them share context, and nobody can say which one is actually doing the work.

The timing matters. On 3 December, Atlassian starts charging for Rovo credits and Automation steps beyond a monthly allowance, and most work management vendors are landing on the same model. Meanwhile, the vendors that built AI into their own apps are now reaching above them too, each wanting to be the layer that runs across everything else.

This breakfast panel brings together a platform vendor, a customer living with the sprawl and independent voices to work through one decision: should intelligence live inside each app, or in one layer above them all? No pitch, from anyone.

What We’ll Cover

  • Why most organisations are paying for AI three or four times over, and what it’s costing them
  • Embedded AI versus one layer above everything, and where each genuinely wins
  • What changes when your software starts billing by consumption, and who should be watching the number
  • Why every vendor now wants to be the layer, and how to decide who you let sit on top
  • What you’re exposing about your data, to whom, and whether one AI makes that safer or riskier
  • Where to start on Monday if you were deciding this from scratch

Come for the coffee. Leave knowing which way to go.

This session is for IT, finance, operations and transformation leaders making (or inheriting) AI decisions across the stack. ClickUp are sponsoring the morning, and we’re grateful they’ve backed a conversation that doesn’t put them at the centre of it. We partner across Atlassian, Asana, ClickUp and Freshworks, so we’re not here to crown a winner. The honest answer is usually “it depends”, and this session is about what it depends on.
